Toast or Roast: FoodFarmer – a real AgTech revolution or Logistics trap?
FoodFarmer: Can a hybrid SaaS marketplace solve farm-to-table logistics, or is customer leakage fatal? Read our Toast or Roast verdict.
Wake up. It’s time to eat. Just from local farmers, no more highly processed food from far away. Living in harmony with nature. Sounds like a dream? In this episode, “Toast or Roast” we will analyse a Polish e-commerce start-up, FoodFarmer, that links farmers with consumers. Their mission is simple – to support local food, protect the land, and make it easy to buy from real people, not corporations, as they claim.
Problem & solution
The world has changed a lot. People sourced less-processed food from local markets or even directly from farmers. Now, the supply chain is becoming longer and longer. Farmers and consumers don’t benefit, but vendors and big corporations do, because they add extra margins. Besides that, people look carefully at what they eat. According to research by the Polish Institute of Food Strategies “Grunt”, 76% of respondents would like to buy products directly from farmers. Do we want to live in harmony with nature, as our ancestors did? The answer seems to be positive.
That’s why FoodFarmer was created. The app links farmers with consumers. Both sides are satisfied. The producers sell food without agents, and customers buy fresh food, cheaper than in traditional supermarkets.
Founders – a well-knit team
The concept for a new app was created in 2022, when Sebastian, a farmer, and Maciej, a web developer, met. After a long process of market research and design, they released FoodFarmer in April 2024. In only a month, they achieved over 100k downloads, but now it’s 1M+. So, who is responsible for the success?
Paweł Maciążek
Sebastian Staniewski
Is it possible to achieve something great being a farmer, businessman, dad, and martial arts enthusiast at the same time? Sebastian is the greatest example of that. As a farmer, he owns a YouTube channel with over 100k+ subscriber, that by the way reduced CAC (customer acquisition cost). He brings practicalities from the front lines of farming to their start-up.
Maciej Czekała
A software developer with 15+ years of experience in building mobile apps and scaling start-ups. He combines strong technical experience with a practical understanding of business needs, helping turn ideas into reliable products without requiring clients to have technical knowledge. He perfectly fits FoodFarmer as CTO.
Business model – classical SaaS
Instead of basing it only on commissions, the app has adopted a hybrid model (SaaS + take rate). There are three possible tiers: standard with constraints for a time-to-time farmer, plus with a subscription dedicated to smaller farms, and the premium one with unlimited options for commercial farmers. The solution allows them to build recurring revenues, but makes the platform independent of harvest seasonality. FoodFarmer acts like a marketplace, that’s why they eliminate spoilage risk and the cost of storing products. They fully integrate with an external financial operator (Stripe), which automatically divides customers’ payments into a payout for the farmer and fees for the platform.
Challenges – escaping customers and rotten meat
The biggest challenge in food e-commerce is customer leakage. If a consumer finds a good farmer, there is always a risk that they can reach out to him directly, without the platform. Although FoodFarmer provides delivery services (including refrigerated courier), it remains heavily dependent on logistics companies, which generates extra costs and problems. Do you want to get spoiled milk or rotten meat?
But what if a customer orders, for example, carrots from farmer A and apples from B – does he pay double for delivery?
The verdict – Toast!
In the era of a mass return to the roots, when people from the middle and upper classes go to the food market regularly, every effort to shorten the supply chain is so valuable. I only see one potential risk (which is possible to mitigate) in logistics.
Too Long; Didn't Read
- The Concept: FoodFarmer is a farm-to-table marketplace bridging local Polish farmers directly with consumers, cutting out traditional supermarket markups.
- Monetization: Co-founder Sebastian Staniewski leverages a 100k+ YouTube subscriber base to secure supply-side liquidity with near-zero CAC.
- The Benefit: Hybrid model pairing transaction take-rates with SaaS recurring tiers (Standard, Plus, Premium).
- The Bottleneck: Customer leakage (off-platform reordering) and high multi-vendor cold-chain shipping overheads.
- The Verdict: Toast!
